Coverage problems usually start before the first swap request. If the roster is sized for perfect attendance, every sick day and every approved time-off request turns into an open shift that someone has to chase. This planner works backward from the hours you are open and the minimum number of people you need on the floor to tell you how many employees the roster actually needs, once real-world absence and a buffer for peaks are included.

The estimate multiplies open hours per day by days per week and by the minimum staff on the floor to get the weekly coverage hours required, then adds the buffer percentage you choose for peaks and open-shift slack. It divides that by the usable hours each employee provides after the absence rate, and rounds up to a whole person. Because it rounds up, it also shows the spare hours the roster carries, which is useful when deciding between one more part-timer or a few extra hours spread across the team.

How to use this tool

  1. Enter the hours you are open each day, the days per week you are staffed and the minimum number of people you need on the floor at any time.
  2. Enter the average weekly hours an employee on your roster actually works and the share of scheduled hours you typically lose to absence and time off.
  3. Set a buffer for peaks and open shifts, then read the weekly coverage hours, the hours to schedule, the headcount needed and the spare hours that headcount carries.

What the math assumes

  • Coverage need is flat: the same minimum number of people is required for every open hour, and any peak-hour staffing above that minimum is expected to be covered by the buffer percentage you enter.
  • The absence rate reduces every employee’s usable hours evenly, so 30 scheduled hours at an 8 percent rate nets 27.6 hours of actual coverage.
  • Headcount is rounded up to the next whole person, which is where the spare hours figure comes from.
  • Skills, stations and roles are not modeled; if different stations have their own minimums, run the planner once per station and add the results.
  • Break coverage, handover overlap and training time are not added unless you include them in the buffer.

Frequently asked questions

How do I estimate my absence and time-off rate?

Pull the last three months of schedules and compare hours scheduled with hours actually worked by the originally scheduled person. Divide the shortfall by the scheduled total to get a percentage.

What buffer percentage should I use?

There is no universal number. Start with the share of hours you currently add above the minimum for rushes and breaks, and increase it if you regularly post open shifts at short notice.

Why does the headcount jump by a whole person when I change one input slightly?

The planner rounds up to whole employees, so a small change that pushes you past a multiple of the hours per employee adds one person. Check the spare hours figure to see how close you are to the line.

Can I use this for a department with several roles?

Yes, but run it once per role with that role’s minimum floor count and hours, then add the headcounts. A single blended run understates the need when roles cannot cover for each other.
