Most managers have no idea how much of their week disappears into swap requests. Each one looks small: read the message, check who is qualified, check nobody goes into overtime, edit the schedule, confirm with both people. Multiply that by a full roster and a busy month and it adds up to real hours that were supposed to go to the floor, to hiring or to the numbers. This calculator puts a figure on it so you can decide whether the manual process is actually cheap.

The estimate multiplies your headcount by the average number of requests each person makes per month to get a request volume, then applies the minutes you spend on each request by hand and the minutes it would take with an approval workflow that checks eligibility and hours for you. The difference is valued at the manager’s loaded hourly cost, and any monthly software cost you enter is subtracted before the annual figure. Every timing number is yours to change, and the defaults are placeholders rather than industry benchmarks.

How to use this tool

  1. Enter the number of people on the schedule and how many swap, drop or pickup requests each one makes in a typical month.
  2. Time yourself on a few real requests and enter the minutes each takes by hand, then the minutes a pre-checked request would take to approve.
  3. Add your loaded hourly cost and the monthly price of any tool you are comparing, then read the monthly hours and the net annual figure.

What the math assumes

  • Every request takes the same average number of manager minutes; the defaults of 20 minutes by hand and 3 minutes with a workflow are placeholders for you to replace with your own timing.
  • Requests per month equals employees multiplied by the per-employee rate you enter, spread evenly across the month with no seasonal peaks.
  • Time saved is valued at the manager’s loaded hourly cost you enter, which assumes the freed hours go to other productive work rather than disappearing.
  • Software cost is a flat monthly amount you enter; setup, training and any time employees spend on the tool are not included.
  • The calculator counts manager time only; time employees spend chasing coworkers in a group chat is not included, so the true cost of the manual process is likely higher.

Frequently asked questions

How do I find a realistic number for requests per employee per month?

Scroll back through one month of your scheduling chat or text thread and count the requests, then divide by headcount. Most teams are surprised by the count, which is the point of doing it.

Why can the net annual savings be negative?

If the software cost is higher than the value of the manager time it saves, or the workflow minutes are not much lower than your manual minutes, the tool does not pay for itself on time alone. That is a legitimate result and worth knowing before you buy anything.

Does this include the cost of mistakes like uncovered shifts or accidental overtime?

No. It only values manager time. Avoided overtime and coverage gaps are real savings but they depend heavily on your team, so they are left out rather than guessed.

What counts as manager minutes per request by hand?

Everything from reading the first message to the schedule being correct and both employees confirmed, including checking certifications, hours for the week and any back and forth to find a taker.
